3x More Appointments for a 12-Agent Team Handling 600 Leads a Month
Before and after
| Metric | Before | After |
|---|---|---|
| Average response time | 47 minutes | Under 60 seconds |
| Lead-to-appointment conversion | 3.8% | 11.9% |
| Appointments per month | 23 | 71 |
What made the difference
The same lead volume produced three times as many appointments. Nothing changed in ad spend; only the speed and consistency of first contact changed.
At 600 leads a month, a 12-agent team cannot answer every lead within a minute by hand. An AI layer can.
Conversion more than tripled, which points to lost speed, not lead quality, as the original problem.
Where leads were being lost
A residential real estate team on Florida's Gulf Coast with 12 agents and roughly 600 inbound leads a month from portals, paid social and the team website.
Leads were distributed to agents who were also showing homes, writing offers and driving between appointments. A new lead might arrive while an agent was in the middle of a showing, and the callback happened whenever there was a gap in the day. On average, that took 47 minutes.
The team leader could see the problem in the numbers: hundreds of leads every month, but only about 23 appointments. Fewer than 4 in 100 leads ever sat down with an agent. Agents complained that the leads were bad. The leads were fine; they had just moved on before anyone called.
The Speed-to-Lead setup
Under-60-second response
An AI voice agent calls every new lead within a minute of it arriving, from any source.
Qualification script tuned to the market
The agent asks about timeline, pre-approval, target neighborhoods and whether the prospect also needs to sell.
Appointment setting
Qualified prospects are booked directly into the right agent's calendar, based on area and availability.
Routing rules
Appointments are distributed across the 12 agents so no one is overloaded and no lead waits for a busy agent.
CRM sync
Every conversation, answer and booking is written to the CRM, so the agent walks into the appointment fully briefed.
Follow-up for non-answers
Leads who do not pick up get a text and a retry sequence instead of being dropped.
